what it means

Offering a genuinely useful free tier to build a large user base at near-zero marginal cost, then converting a smaller percentage into paying customers for advanced features or capacity.

a real example

Many cloud software and communication tools built enormous user bases on free tiers, relying on a small conversion percentage of a very large free base to fund the whole business.

when to use it

Digital products where serving an additional free user costs almost nothing, and where free usage itself creates value (habit, network effects, word of mouth) beyond direct conversion.

when it backfires

If the free tier is generous enough to satisfy most users completely, there's no genuine reason to convert — the model quietly becomes just 'free' with a very thin paying layer.
